What Performance Max campaigns actually do

Performance Max campaigns let Google decide where your ad shows across Search, Shopping, YouTube, Display, Discover, Gmail and Maps, using one budget and one bidding goal. You supply the conversion goal, a product feed or landing pages, creative assets and some audience hints. Google's bidding decides who sees what, on which surface, at what price.

That is powerful when your tracking is clean and your feed is strong. It is expensive when either is weak, because the system optimises hard towards whatever you tell it counts as a conversion, including bad leads, cheap orders that get returned, and branded searches you would have won anyway.

So the job with PMax is not clicking buttons inside the campaign. It is controlling the inputs: which conversions count, what value each one carries, which products go in which asset group, and what Google is not allowed to touch.

When Performance Max is the right choice, and when it isn't

PMax suits businesses with a clear online conversion and enough volume for the algorithm to learn from. As a rule of thumb, if a campaign cannot reach around 30 conversions a month, bidding has very little to work with and results swing wildly week to week.

Before you launch: tracking, values and conversion goals

Most failed PMax accounts we audit fail here, before a single asset is uploaded. The campaign will chase whatever you mark as a primary conversion, so that list needs to be short and honest.

Pre-launch checklist

  • One primary purchase or qualified-lead action. Add to cart, page views and scroll events should be secondary, or PMax will optimise towards them.
  • Real conversion values. Pass order value net of GST if you judge profit that way, and be consistent. Mixing GST-inclusive values in Google with GST-exclusive numbers in your finance sheet makes every ROAS conversation confusing.
  • Enhanced conversions switched on so hashed email or phone data improves matching when cookies are missing.
  • Consent Mode configured if you run a consent banner, so modelled conversions fill gaps instead of simply disappearing.
  • No duplicate purchase tags. A Shopify app tag plus a GA4 import both counting purchases will double your reported conversions and inflate bids.
  • A decision on COD. If a large share of COD orders are refused, consider firing the conversion on prepaid orders only, or adjusting values later with offline imports.

Performance Max for e-commerce starts with the Merchant Center feed

For a store, the Google Merchant Center feed is the single biggest lever inside PMax. Shopping placements usually carry most of the conversions, and they are built entirely from feed data: title, image, price, availability and product category.

Titles that match how Indians search

Shopify titles are written for your site, not for search. A title like Aarohi Kurta Set tells Google nothing. Rewrite titles in the feed to lead with what shoppers type: product type, fabric, key attribute, then brand. For example, Women's cotton kurta set with dupatta – mustard, straight fit | Aarohi matches far more queries.

Custom labels for control

Custom labels let you group products by things Google cannot see, and then split asset groups or listing groups on them. The useful ones are:

  • custom_label_0: margin band (high, medium, low)
  • custom_label_1: price band, for example under ₹999, ₹999–₹2,499, above ₹2,499
  • custom_label_2: bestseller, new arrival or clearance
  • custom_label_3: season or occasion, such as Diwali, wedding or summer
  • custom_label_4: stock depth, so you can exclude sizes that are nearly sold out

Feed hygiene that quietly costs sales

  • Price and availability mismatches between site and feed cause disapprovals; sync at least daily.
  • Lifestyle images with heavy text overlays or promotional stickers get limited or rejected.
  • Missing GTINs are fine for your own brand, but mark brand and identifier_exists correctly.
  • Shipping and returns settings in Merchant Center should match your actual policy, including COD availability.

How to structure PMax asset groups

An asset group is a set of creatives, a final URL and a set of listing groups (products). Google mixes those assets into ads for each placement. The mistake is building asset groups around audiences, like women 25–34 or past buyers, because audience signals do not restrict who sees the ad.

Build asset groups around what you sell instead, so the creative, landing page and products all match. A good structure for a mid-sized store looks like this:

  1. Split campaigns by goal or margin, not by channel. For example, one campaign for high-margin bestsellers with a higher ROAS target and one for the rest of the catalogue.
  2. Inside each campaign, one asset group per product theme: kurtas, co-ord sets, sarees, men's shirts. Keep it to a handful you can actually create good assets for.
  3. Set listing groups so each asset group only contains its own products. Avoid the same product sitting in several groups.
  4. Point the final URL at the matching collection page, and decide whether to allow final URL expansion. Turn it off or add URL exclusions if Google starts sending traffic to blog posts, the careers page or policy pages.
  5. Upload a full asset set: several headlines and long headlines, descriptions, landscape, square and portrait images, your logo and at least one real video.
  6. Add search themes and an audience signal to each asset group, covered in the next section.

Headlines should cover different angles, not ten rewrites of the same line: price and offer, fabric and fit, delivery speed, COD or easy returns, festive relevance, and social proof you can back up.

PMax audience signals and search themes

Audience signals tell PMax where to start looking. After the early phase it will go well beyond them if it finds conversions elsewhere. That is by design, so treat signals as a head start, not a fence.

Signals worth adding

  • Your own data first: customer lists uploaded via Customer Match, and site visitors and cart abandoners from your Google tag.
  • Custom segments built from search terms your buyers use, such as cotton kurta set for women or pure silk saree online, and competitor or marketplace URLs.
  • Interests and life events only where they are genuinely relevant, for example people planning a wedding for bridal or festive wear.
  • Demographics mostly as context; avoid narrowing too hard.

Search themes

Search themes let you tell Google which searches the asset group should be considered for, beyond what it infers from your feed and site. Add the category terms and use cases your products serve. They add reach; they do not exclude anything, so they are not a replacement for negatives.

A clinic in Noida, for instance, might add themes like skin specialist near me, laser hair removal cost and acne scar treatment, while a B2B tools seller might add bulk angle grinder supplier and industrial drill machine price.

Performance Max brand exclusions and negative keywords

Left alone, PMax will happily bid on your own brand name. Those people were already looking for you, so the conversions are cheap and the reported ROAS looks brilliant, which hides how the campaign performs on new customers.

  • Add brand exclusions using your brand list in the campaign settings, so PMax stays off Search and Shopping queries for your brand name and common misspellings.
  • Run a separate brand Search campaign with exact and phrase match brand terms. It is usually cheap, protects you from competitors bidding on your name, and keeps brand revenue visible on its own line.
  • Use negative keywords at account or campaign level for terms that never convert: free, jobs, wholesale if you only sell retail, second hand, or course and PDF for a physical product.
  • Exclude competitor terms if you do not want to pay for them, or target them deliberately in Search where you control the message.

Budget, bidding and the learning period

PMax needs enough budget to buy the conversions it is trying to learn from. A common rule of thumb is a daily budget of at least two to three times your target cost per acquisition, so the campaign can win a few conversions a day.

Worked example. Say your average order value is ₹1,800 and you can afford ₹600 per order. A daily budget of ₹1,500 to ₹2,000 (roughly ₹45,000 to ₹60,000 a month) gives the campaign room for two or three orders a day. At ₹500 a day, it might get one order every other day, which is too thin to learn anything reliable.

  1. Start with Maximise conversion value without a target, so the campaign can gather data freely.
  2. After two to four weeks and a steady flow of conversions, add a target ROAS slightly below what it has been achieving.
  3. Raise budgets in steps of around 15–20% every few days rather than doubling overnight.
  4. Avoid changing targets, assets and budgets on the same day, or you cannot tell what caused the change.
  5. Before Diwali, wedding season or a big sale, use seasonality adjustments for short, predictable spikes in conversion rate instead of rewriting targets.

If you want new customers rather than repeat buyers, look at the customer acquisition setting, which can bid higher for new customers or restrict the campaign to them. It needs a customer list or good tag data to identify existing buyers.

How to read Performance Max reporting

PMax used to be a black box. Google has since added more reporting, and it is worth checking these views weekly rather than staring at the campaign-level ROAS alone.

Common Performance Max mistakes and what to do next

  • Optimising for leads without checking quality. For lead generation, PMax finds the cheapest form-fills first. Import qualified leads from your CRM as offline conversions and optimise to those; our guide on how to reduce cost per lead covers the setup.
  • One asset group with the whole catalogue. Your best products get all the spend and the rest never get a fair test.
  • Judging after five days. Weekly results in the first fortnight are noisy.
  • No brand exclusions. ROAS looks great while new-customer growth stalls.
  • Ignoring stock. Spend flows to products that are out of stock in popular sizes, so clicks do not convert.
  • Weak or missing video. Auto-generated videos drag down YouTube placements.
  • Counting COD orders that never get delivered. High RTO makes reported ROAS look far better than real profit.
